We're a month into Q2, and for most of the teams I talk to, this is when the real picture starts to come into focus.
Go-live was the milestone. Day-to-day operations are the test.
Right now, your team is using the system in the real world. Not in a demo environment. Not in a training session. They're doing actual work, running actual payroll, managing actual schedules, and pulling actual reports. In that environment, you start to see things that testing and training never showed you.
This isn't a bad thing. It's a normal part of the implementation lifecycle. A post-implementation review, done well, is how organizations move from "the system is live" to "the system is working." The difference between those two things is bigger than most people realize.
Here are five things worth paying close attention to right now.
This is the first one I always look for, and it's usually the easiest to spot once you know what you're looking for.
If someone on your team is exporting data to a spreadsheet before they can use it, that's a signal. If payroll is being corrected through manual adjustments every cycle, that's a signal. If managers are keeping their own tracking systems outside the platform, that's a signal.
Manual work in a post-implementation environment almost always means one of three things: the system wasn't configured to match the actual process, the user wasn't trained on how the feature works, or the feature isn't turned on at all.
Research from Mahendrawathi ER et al. in Procedia Computer Science found that post-implementation review at the business process level is critical because solution benefits can't be fully realized when the system fails to assimilate into actual workflows. That's exactly what manual workarounds tell you. The system and the process haven't fully connected yet.
None of this means the implementation was a failure. It means you're at the point where targeted fixes can close the gap. The question is whether those fixes get made systematically or whether the workarounds just become permanent.
Ask your team directly: "What do you do when the system can't do something you need?" Their answers will tell you more than any usage report.
This one tends to show up quietly. No one's complaining loudly. No one filed a ticket. If you look closely, though, certain teams or certain roles have stopped using specific features.
Maybe a manager was confused during training and never went back. Maybe the self-service workflow feels like more steps than just emailing HR. Maybe the scheduling module was configured in a way that doesn't match how shifts actually get assigned in their department.
Avoidance isn't apathy. It's friction. People don't avoid tools that are easy and useful. When they stop using something, there's almost always a reason.
This matters beyond user experience. When parts of the system go unused, your data quality starts to degrade. If managers aren't approving time in the system, the records aren't accurate. If they're bypassing performance workflows, you're losing visibility. Over time, these gaps compound.
The fix usually isn't more training in the traditional sense. It's targeted, role-specific support that addresses the exact friction point. Showing a manager the two-click version of a task they've been doing the hard way is more effective than a refresher on the full system.
Pull your usage data if the platform provides it. Look at which features have low engagement and trace it back to who isn't using them and in which departments. That's where the conversation needs to start.
One of the most common things I hear from HR leaders in the months after go-live is that they can pull reports, the numbers just don't look right.
Sometimes that's a data quality problem from migration. Sometimes it's a configuration issue with how categories or pay codes were set up. Sometimes it's a filter that wasn't set correctly when a report was built. Sometimes the report is technically accurate, it just wasn't designed to answer the question the leader is actually asking.
Whatever the cause, the outcome is the same: leaders stop trusting the data. When leaders stop trusting the data, they stop making decisions from it. They go back to gut instinct or to whatever the department heads tell them directly.
That's a significant loss. One of the core reasons organizations make the investment in a new HCM platform is to get better visibility into their workforce. If the reporting isn't delivering that, the ROI conversation gets harder to make.
Right now is a good time to sit down with the reports your team is actually running and ask whether they're giving you what you need. If they're not, trace it upstream. Is it a data problem, a configuration problem, or a design problem? Each one has a different fix.
The goal isn't to have lots of reports. It's to have a few reports that your leadership team trusts completely.
A certain volume of support tickets after go-live is completely normal. Your team is learning a new system, and questions are going to come up.
What you want to watch for is the pattern of those tickets, not just the volume.
If tickets are concentrated around a specific process, that tells you something. If the same question keeps coming in from different people, that tells you something. If tickets are escalating to your HCM vendor and taking days to resolve, that tells you something too.
A systematic literature review published in Cogent Business and Management identified user support and top management involvement as two of the most consistent critical success factors in the post-implementation phase. The research found that issues in the post-implementation period most often show up as inefficiencies and user resistance that slow the expected benefits from materializing.
A rising support ticket volume that doesn't taper off after the first 60 days is a sign that the system isn't yet serving your users well. The tickets aren't the problem. They're the symptom.
Look at your top five ticket categories from the last 30 days. Is there a common thread? If so, that thread is where your next optimization effort should focus.
One other thing to pay attention to: if your team has stopped submitting tickets and started just working around problems, that's actually worse. It means they've given up on expecting the system to work the way they need it to.
This one can be hard to talk about because nobody wants to say out loud that the new system is slower than the old way. If it's true, though, it needs to be said.
HCM platforms, especially enterprise-level ones, have a lot of functionality. That functionality comes with configuration. When configuration isn't fully dialed in, what should be a three-step task can turn into twelve steps with two approval layers that don't make sense for your org structure.
Payroll closing taking longer than it used to is a sign. Onboarding new hires taking more time than before is a sign. Managers spending more hours on scheduling after the rollout than before is a sign.
None of these things mean the platform is wrong for you. They almost always mean there's a configuration or workflow design issue that hasn't been addressed yet.
The fix usually involves mapping out the current-state process step by step, identifying where the friction is, and making targeted configuration changes to remove it. This is exactly the kind of work that should happen in the post-implementation window, before those slow processes become the accepted normal.
Ask your team to time a few of the processes they run most often. Compare that to how long the same tasks took before the new system. If the numbers are moving in the wrong direction, that's your starting point.
If you're seeing one or more of these five things right now, the most important thing I can tell you is that this is normal. It doesn't mean the implementation failed.
What it means is that you're at the stage where the real work of optimization begins. Go-live gets the system running. Post-implementation optimization is what makes the system valuable.
The organizations that get the most out of their HCM investments are the ones that treat post-implementation as a distinct phase with its own goals, its own attention, and its own plan. Not as cleanup from the implementation, as the path to ROI.
Small fixes made now, before workarounds become habits and before data quality issues compound, make a significant difference. The window to address these things cleanly isn't infinite.
